Why the pivot
The webinar front end asked cold traffic for the hardest thing first: a scheduled hour of their time. Four registrations against a full promo cycle told us the offer, not the marketing, was the friction. A free book (just cover shipping) flips the ask. It is a low commitment, high perceived value offer that matches how dealership leaders actually buy, and every buyer self-identifies as a serious lead. The book becomes the front door; the Culture Scorecard, coaching, and masterminds become the ascension path behind it. Webinars can return later as a mid-funnel event we invite the book list to, instead of the thing we ask strangers to attend.

2 Three Ad Levels (Engagement Laddered)
How the ladder works
Everyone starts at Level 1. You only see the next level's ads once you have watched most of the previous level's video (75%+ view custom audience) or completed that step's form. Form completers skip ahead automatically; engaged watchers who did not convert get warmed up before re-asking. Each level excludes people who already finished the step it sells, so nobody sees an ask they have already said yes to and no budget is wasted.
